Startup work handoffs: a template and verification method

A work handoff template covering outputs, decision authority, exceptions and an independent execution test. Helps founders identify gaps in their guidance.

30-second summary

A work handoff transfers information, authority to act and output standards to the recipient. A conversation or instruction file does not prove the work has been handed over. The founder needs to observe execution within an appropriate scope, check results and record situations where the recipient still needs to ask questions.

Why do employees still ask questions after receiving instructions?

An employee is assigned order processing but must ask the founder whenever a customer changes an address. The problem may not be a lack of initiative. The guidance only describes the normal case, without specifying who may change the address, before what deadline and how the change must be recorded.

Before concluding that the recipient lacks ability, check three gaps: do they have the necessary inputs, know how to perform the task and have authority to act? These gaps need different solutions. More documentation cannot solve missing access permissions or a lack of practice.

Handoff template: six fields to agree on

This table is a discussion framework for a hypothetical packing task, not a universal rule for every business. Tasks involving safety or mandatory specialist expertise need appropriate procedures before authority is delegated.

A task handoff template
FieldInformation to record
ResultCorrect product code, quantity, address and packaging condition
InputsConfirmed order; address data; available products and supplies
StandardCheck the order slip against the goods; record the check before dispatch
AuthorityWho may edit information, pause an order or request additional inputs
ExceptionsStock shortage, incorrect address, damaged packaging: who to escalate to and when
EvidenceOrder ID, timestamp, reviewer and a record of issues

Verify through execution, not an “I understand” response

Ask the recipient to explain the objective in their own words. Then select a routine case and an exception for practice. The founder observes how the recipient finds information, chooses an action and checks the result. Do not use high-risk cases to test capability without supervision.

The trial has three layers: does the output meet the standard, can the recipient explain the decision and do they know when to stop and ask? Getting it right with the founder prompting each step differs from working independently. Record the support used to avoid an overly optimistic assessment.

Hypothetical situation: 8 correct cases out of 10 are not enough for a full handoff

A team processes 10 trial orders: 8 are correct immediately, while 2 require guidance because addresses change. The 80% rate cannot be treated as a universal passing threshold. Examine how serious the errors are, whether the recipient had guidance for those exceptions and whether the sample represents actual work.

If authority for the two exceptions is unclear, the next action is to add rules and test similar cases again. If the recipient failed to compare goods against the slip despite instructions, they need practice with the checking step. Do not use a single percentage to label every cause a lack of capability.

Checklist before the founder steps away from a task

The recipient can find the current instructions; has the required accounts, supplies and data; knows the acceptance criteria; understands decision authority; has exception support; and has completed appropriate cases with the support level recorded. If any item is missing, name who will provide it and the completion date.

Transfer the scope gradually and retain checkpoints in the early stages. One successful attempt does not guarantee every case will go smoothly. Track meaningful outputs and errors, avoiding reporting demands so extensive that managing the work takes longer than doing it.

Handoffs also need an update mechanism

Record the version, guidance owner and revision date. When a new exception occurs, check whether it is rare or signals a gap in the process. Add a step only if it addresses a clear problem; longer documentation does not automatically mean a better system.

Once authority and outputs are clear, measure the cost of errors to determine what deserves improvement first. If errors emerge after customers receive goods, connect that data with customer feedback to address the root cause instead of merely asking employees to be more careful.

3 things business owners should know
  1. Distinguish missing information, skill gaps and a lack of decision authority before assessing employees.
  2. Verify through a bounded execution trial, rather than simply asking whether they understand.
  3. Exceptions need an accountable owner and a response deadline.
Key takeaways

A good handoff helps the recipient know the next step and their boundaries. For the founder to receive fewer questions, the things that previously existed only in the founder’s head must become clear.

Suggested actions

01Choose a repetitive task and record its acceptance criteria.
02Let the recipient try a controlled case and record where support is needed.
03Revise the guidance, confirm authority and schedule a review.

Frequently asked questions

How is a work handoff different from assigning a task?

Assigning a task defines the work and result. A handoff adds information, tools, authority to act and verification that the recipient can perform within the agreed scope.

Does every process need a video?

No. Choose a usable format for the task: a step table, images, a short video or an output example. Check that the recipient can find the right information while working.

When can the founder stop checking every case?

When the recipient performs consistently within the assigned scope and the exception-handling mechanism works. Move to risk-based output checks rather than ending oversight simply because instructions have been sent.
